AI SHOPPING

Emerging

Who Owns the Shopper?

Where shopping starts, who completes the sale, and who keeps the customer.

Strategic Brief

September 11 – October 11, 2026 · 30-day retrospective · Evidence checked through October 11, 2026

The bigger trend

AI assistants are becoming a new storefront, and retailers are choosing whether to block them, join them or build their own.

Within a day, Amazon blocked Meta's Muse shopping assistant and Shopify opened checkout to it on every Shopify store. Google began testing purchases inside Gemini in India, and Walmart said shoppers arriving from ChatGPT and Gemini convert well while it grows its own assistant. These are early moves, not proof that agents are moving meaningful sales volume.

What changed — Sense (verified)

September 20: Amazon blocked Meta's Muse agent from shopping its store. Amazon said it had not authorized Muse and asked Meta to remove Amazon from the experience.

September 21: Shopify CEO Tobi Lütke announced agentic checkout with Shop Pay inside Muse "on all Shopify stores"; Meta's Chief AI Officer announced it the same day.

September 28: Google began a limited test in India letting some users buy selected Flipkart products directly in Gemini and AI Mode in Search.

September 30: Mastercard expanded Agent Pay with trust services for banks and merchants, including a score estimating whether an AI agent started a purchase, working with Cloudflare and Skyfire.

September (reported October 8): Walmart U.S. CEO David Guggina said shoppers arriving from ChatGPT and Gemini are converting well, and weekly use of Walmart's own assistant, Sparky, grew 60% quarter over quarter (company remarks).

What it means — Interpret (RAW PEC view)

Three parts of shopping are now contested: who recommends the product, who completes the purchase, and who vouches that an AI assistant is allowed to buy. Amazon is keeping outside assistants out. Shopify is letting one in while keeping checkout on Shop Pay. Walmart is building its own assistant while welcoming shoppers sent by others. How much sales volume moves through assistants, and who ends up owning the customer, is still unknown.

What to consider — Position

Where your customers start shopping today, and where they will start in two years, may not be the same place. Which of discovery, checkout, the customer record and service after the sale can you afford to share?

Inside → Out — suggested enterprise actions

Suggested actions for readers, not a report of actions taken.

Who needs to align — Align

E-commerce, merchandising, marketing, payments, security and customer service.

What the enterprise could execute — Execute

Follow one purchase through your own channel and through an outside AI assistant, and map who owns the recommendation, the checkout, the customer data and the service afterward.

How to measure and learn — Learn

Conversion, customer acquisition cost, margin, payment disputes and repeat purchase by channel.
