Payments companies are moving into the AI meter, while only one large player owns the model for total cost of ownership.
AI cost is splitting into four control points: who meters token use, who allocates it to teams and services, who handles the money, and who links cost to outcomes. Stripe agreed to buy a model router; cloud and data platforms are publishing cost data in the shared FOCUS format; IBM remains the only large technology business management vendor. Nobody yet owns the link from AI cost to customer value.

THE QUESTION FOR YOU
If you were asked today what one AI use case costs you per year, including the people and systems around it, could you answer?
What is happening
SENSE
Stripe agreed to acquire OpenRouter, a router that sends AI requests across more than 400 models, putting a payments company at the point where tokens are counted. Cost data is standardizing at the same time: the FinOps Foundation's FOCUS format now covers data platforms such as Snowflake, and its next version is planned to add native token tracking. These are moves toward owning AI cost data, not proof that anyone controls it.

Stripe agrees to acquire OpenRouter, an AI model router across 400+ models; Collison: "Tokens are the central currency for companies building with AI"
Datadog adds AI spend tracking to Cloud Cost Management across Anthropic, OpenAI, Amazon Bedrock, Google Gemini, Vertex AI and GitHub Copilot, with automatic attribution of Anthropic and OpenAI costs to API keys and users
Four groups are coming at AI cost from different starting points: clouds and data platforms from the usage they already meter, observability platforms from agent traces, payments companies from the money flow, and technology business management from the total-cost model. Each sees part of the cost; none yet links supplier unit costs, the customer's full cost of ownership and the value delivered. Whoever wins will have to handle token-level cost data at observability scale.
POSITION · WHAT TO CONSIDER
If your AI costs are counted by a router, allocated by your cloud and paid through a spend platform, which one is your system of record, and does it include the people and systems after go-live?
IF YOU ACT ON THIS · SUGGESTED, NOT REPORTED
1 · Who to bring together
CIO, CFO and FP&A, FinOps or TBM lead, procurement and the AI product owners.
2 · What to try
For one AI use case, add up the full annual cost (supplier fees, other software, infrastructure and the labor to run and improve it) and compare it with what the business case assumed.
3 · What to measure
Cost per completed unit of work, share of cost after go-live, and the gap between assumed and actual total cost.

AWSClouds Native cost tools on the bills it issues, including Bedrock model use.
MicrosoftClouds Native cost management across Azure and Azure OpenAI.
Google CloudClouds Native cost tools across Google Cloud and Vertex AI.
